Overview

KRUDO supported the restructuring of a major automotive manufacturer in Sint-Truiden through a hybrid sales and relocation strategy. The project included asset management, industrial project management, marketing, sales, and logistics. Equipment was redistributed across South America, Europe, and Asia using a combination of privately negotiated sales and online auctions.

The Challenge

The restructuring required balancing speed, value recovery, and global reach. Equipment included fully automated gearbox machining lines, shaft grinding systems, and testing machinery. KRUDO had to coordinate hybrid sales channels while managing logistics across multiple continents within a single restructuring program. The project involved more than 300 machines in 13 fully automated production lines, plus individual test stations.

KRUDO’s Approach

KRUDO designed a hybrid go-to-market strategy that combined private negotiations with online auctions to maximize buyer reach and value recovery. In parallel, the team managed industrial project management, disassembly coordination, and logistics planning. Transport was executed via road and sea to multiple global destinations including Brazil, China, India, Italy, Turkiye, Canada, Poland and Slovenia.

Clients in India received remote guidance towards a successful reassembly.
